ICM in Poker Explained: Why Your Chips Are Not Worth What You Think

What exactly is ICM?
ICM stands for Independent Chip Model. It converts every remaining stack into prize-pool equity: your theoretical share of the money if the tournament ended right now. It only looks at two inputs — stack sizes and payout structure. Not your skill, not your image. Just what the chips are worth in real money.
A concrete example. Three players left, $100 prize pool paying 50/30/20. Stacks: 5,000, 3,000 and 2,000. The chip leader holds 50% of the chips in play — but his ICM equity is roughly $38, not $50. His “extra” chips can't earn him more than first place pays, so each additional chip is worth less than the one before.
Why winning chips is worth less than losing them hurts
This is the core consequence: in a tournament, the chips you win are worth less than the chips you risk. Doubling your stack never doubles your equity, but busting sets it to zero. That asymmetry creates ICM pressure: the closer and bigger the pay jumps, the stronger a hand you need to put your tournament at risk — and the harder you can attack players who can't afford to call you.

The three moments where ICM decides everything
ICM pressure isn't constant. It peaks on the bubble (the next player out gets nothing), at final-table pay jumps, and heads-up when the gap between first and second is huge. On a big-field bubble, a medium stack sometimes has to fold ace-king preflop against a covering shove. Meanwhile the big stack gets to jam hands he'd never show — because nobody can call without risking their payday.
Remember the pecking order: big stacks pressure medium stacks, medium stacks suffer most, short stacks flip for their lives. If you're the medium stack, tighten your calls. If your opponent is, attack relentlessly.
The most expensive ICM mistakes
- Calling a bubble shove with a hand “too pretty to fold” — yes, queens are sometimes a fold.
- Ignoring the other stacks: your call also depends on the micro-stack busting two hands from now.
- Playing the final table like a cash game: every elimination ladders you up without playing a pot.
- Only ever suffering ICM instead of applying it — that's half your edge left on the table.
